6 alternatives to hiring an in-house SDR

A US in-house SDR costs $85K-120K fully loaded and takes 6-10 weeks to hire. Here are the six routes teams take instead, what each really costs, and the ones we'd talk you out of.

How much does a US in-house SDR really cost?

Median SDR on-target earnings in 2026 are about $85,000 - roughly $60,000 base plus $25,000 variable. Add recruiting, benefits, payroll tax, tooling and your own management time and the fully loaded first-year cost lands between $85,000 and $120,000, or about $7,000-10,000 a month.

Two numbers make that worse than it looks. SDR seats are among the highest-churn roles in sales, so a meaningful share of teams pay the recruiting and ramp cost more than once in the same year. And Forrester puts average B2B quota attainment at around 47% - meaning the median rep never reaches the OTE the role was budgeted at.

None of that makes an in-house SDR a bad decision. It makes it an expensive one that needs to be chosen deliberately rather than by default.

Which alternative should you choose?

Choose by the constraint that's actually binding. If budget is the constraint, go offshore and accept the management load. If your time is the constraint, buy a managed model. If you have no outbound function at all and no one to build one, buy an agency retainer.

1. Nearshore dedicated SDR - $1,400-3,500/mo

A dedicated rep in Latin America, working US business hours. Direct base comp for LatAm SDRs runs roughly $18K-42K a year; through a staffing provider you'll see rates from about $8/hr (~$1,400/mo full-time), often with employer-of-record handling contracts, payroll and compliance.

Choose it if you need Spanish or Portuguese fluency, or heavy live phone work in US time zones with real-time coaching. Skip it if your motion is English-language email and LinkedIn - you'll pay a premium for time zone overlap you're not using.

2. Offshore dedicated SDR - $750-1,400/mo

A dedicated rep in South Asia or South East Asia at roughly $7-15/hr. The cheapest way to get a real person on your pipeline, and the best value per hour on this list.

Choose it if you already have a sales manager with spare capacity, your own tooling, and a playbook to hand someone. Skip it if you don't - an unmanaged offshore rep is a second job, not a saving. This is the route that most often fails quietly, because the rate looks like the whole cost and it isn't.

3. Managed offshore pod - $750-1,050/mo

The same offshore cost base with a supervision layer on top: an operator managing output, weekly QA reviews, tooling and data included, and a bench to replace the rep from. This is what we do at $15/hr - typically $750-1,050/mo at the 50-70 hours most SDR functions actually need, live in seven days.

Choose it if the hidden cost you're trying to avoid is your own management time. Skip it if you have a sales manager with genuine capacity - you'd be paying for a layer you already own. See what's included →

4. Full-service outbound agency - $4,000-12,000/mo

You don't get a rep, you get a campaign. The agency owns data, copy, sending infrastructure and booking, and reports on meetings delivered. Launch typically takes two to four weeks.

Choose it if you have no outbound function, no one to build one, and deal sizes that justify the retainer. Skip it if you want the capability to stay in your business - when the retainer stops, so does everything it built.

5. Fractional or part-time SDR

An experienced rep for a set number of hours a week rather than a full seat. Cost scales with hours, so it can undercut everything above at low volume.

Choose it if your pipeline need is genuinely small or seasonal and you want senior judgement rather than volume. Skip it if you need consistent daily activity - outbound rewards rhythm, and a few hours a week rarely builds one.

6. AI SDR tooling with a human operator

The honest 2026 position: AI handles list building, enrichment, personalisation at volume and first-touch sequencing genuinely well. Reply handling, objection management and qualification still need a person. Pricing varies too widely by seat and send volume to quote a useful range here.

Choose it if you have someone to operate it - the tooling multiplies an operator, it doesn't replace one. Skip it if you're buying it as a substitute for headcount. "AI SDR" products that promise to run unattended tend to produce volume without qualification, which costs you domain reputation and prospect goodwill you can't buy back.

Is it cheaper to outsource an SDR than hire one?

Almost always on direct cost - roughly $750-1,400/mo for a dedicated offshore rep against $7,000-10,000 for a loaded US hire. But cheaper models shift management, tooling and quality control onto you, so the comparison that matters is total cost of ownership, not rate.

Work out what an hour of your time is worth, then estimate how many hours a week each option really takes from you. A rep at $8/hr who needs five hours of your week is not cheaper than one at $15/hr who needs none. That single calculation resolves most of this decision.

Frequently asked questions

How much does a US in-house SDR really cost?

Median OTE is around $85,000 ($60K base + $25K variable). Fully loaded with recruiting, benefits, tax, tooling and management, the first-year cost is $85,000-120,000, or roughly $7,000-10,000 a month.

What's the fastest alternative to hiring an SDR?

Staffing and managed-pod providers, typically 5-9 days to a working rep against 6-10 weeks for a local hire. Outbound agencies usually need 2-4 weeks to launch.

Can AI replace an SDR in 2026?

Not entirely. AI handles sourcing, enrichment, personalisation and first touch well; replies, objections and qualification still need a human. The realistic setup is AI operated by a person.

When is an in-house SDR still the right call?

When the role is a deliberate career pipeline into closing, when your buyers demand a US-based caller, or when the motion is complex enough that the rep needs to sit in your daily standups and absorb product context continuously.
